Converting AI hours saved into FTE equivalents — and why the number is usually wrong

Boards and CFOs love headcount-equivalent numbers. "Our AI rollout delivered 12 FTE equivalents!" is memorable, quotable, and — in most deployments — wrong by a factor of 2–3. The arithmetic is straightforward: if your tool saves 2,000 hours/month across the team, and a full-time employee works ~160 hours/month, that's 12.5 FTE-equivalents. The problem is that raw hours saved is rarely the number that converts into actual recaptured capacity.

The three layers between "hours saved" and "FTEs freed"

  1. Distribution. 2,000 hours saved across 50 people (40 hrs/person/year) is not the same as 2,000 saved across 10 people (200 hrs/person = full workdays freed). The former is marginal, probably absorbed into existing work. The latter is real capacity.
  2. Task fungibility.A product manager who saves 5 hrs/week on meeting notes cannot convert that into product management output at a 1:1 ratio — the saved time is mostly absorbed into "more meetings" or context-switching overhead. Back it out 30–50%.
  3. Realization mechanism.To actually capture FTE-equivalent savings, one of three things must happen: avoid a planned hire, redeploy the person to new work, or reduce headcount. Most orgs do none of these and the "savings" stay as soft capacity.

The honest conversion formula

Realized_FTE = raw_hours_saved × adoption_rate × concentration_factor × realization_rate / 2,000

  • Adoption rate: 0.6–0.7 at 6-month maturity for a well-rolled-out tool.
  • Concentration factor: 0.5–0.8 — how concentrated saved time is within individuals.
  • Realization rate: 0.3 if you do nothing, 0.6–0.8 if you actively redeploy or avoid hires.

What management action looks like

  1. Hiring plan delta. Revisit the 12-month hiring plan post-AI rollout. Which of the roles you planned to hire are now less urgent because the existing team can absorb the work? Every deferred hire is ~$100k–$250k in realized savings.
  2. Scope expansion.Assign freed capacity to new work that wasn't on the roadmap. Growth lever, not cost lever — but quantifiable: "The team that freed 5 FTE-equivalents launched 3 products in Q3 that previously would have needed a new hire."
  3. Span-of-control expansion. Managers can support 15% more reports with AI tooling on admin work. Flatter org, fewer managers needed.
  4. Reduction (rare but real). In specific functions — data entry, L1 support — directly reduce headcount. Predictable and measurable, but carries morale cost.

Governance: how to report this to the board

Report three numbers, not one: (a) raw hours saved measured via tool telemetry, (b) realized hiring-plan deferrals, (c) new revenue or product capacity delivered with existing headcount. Boards that hear "12 FTE saved" ask why the cost base didn't drop and you have a credibility problem. Boards that hear "4.5 realized FTEs — 2 hires deferred, 2.5 FTE redirected to product X that shipped Q4" believe you.

Rollout 1 — 40-person customer support org, B2C SaaS, 12 months in.Tools: Intercom Fin + Claude Sonnet 4.5. Raw hours saved: 18,000/year (measured via ticket-AHT deltas). FTE reduction through AI has second-order costs. Team morale drops measurably when colleagues are let go due to automation; voluntary attrition rises 8–15% in the quarters following AI-driven layoffs. Retention cost for replacing a knowledge worker is ~$50–$200k in recruiting and productivity ramp. If your FTE-reduction plan does not model a retention-cost line item, you are overstating savings by 15–25%. The better-run rollouts lean on attrition-based reduction rather than active layoffs; the numbers are lower but the retention tax is much smaller.

Concentration is the lever most orgs miss

A rollout that saves 30 minutes per day for 100 people (2,500 hours/year) produces almost no realized FTE. A rollout that saves 4 hours per day for 15 people (20,800 hours/year in a much smaller population) produces dramatic realized FTE. Concentration is the lever: find the subsets of the workforce where AI captures a large share of the working day, and target rollouts there. Broadly distributed small savings are almost always unrealized.
